Contingency — Why It Isn't Padding, It's Realistic Planning
Contingency is a reserved percentage of the total budget set aside for the things that can't be predicted precisely in advance — scope adjustments, unexpected complications, material price changes mid-project. A typical contingency range is 10-20% of the total estimated cost, with more complex or longer-timeline projects warranting the higher end of that range.
Skipping contingency doesn't make a project cheaper — it just means the inevitable unexpected cost comes directly out of your margin instead of out of a reserve you planned for in advance. Projects rarely go exactly as scoped; contingency is the honest acknowledgment of that reality built into the number upfront.
Estimating Multi-Milestone Projects
For longer projects billed in phases, break the total cost estimate down by milestone rather than presenting only a single lump-sum figure. This makes it much easier to track whether the project is running on budget as it progresses — if milestone one consumed 40% of the total budget but only delivered 25% of the scope, that's an early warning worth acting on immediately, not something to discover only at the final invoice.

Estimating from the best-case scenario. Estimate from your realistic scenario, with contingency covering deviations — not from the assumption that everything goes exactly as planned, which real projects rarely do.
Forgetting revision rounds. If your process typically includes two or three rounds of client revisions, that time needs to be built into the labor estimate from the start, not treated as unplanned scope when it inevitably happens.
